Starting a small electrical panel-building or industrial automation integration business sounds straightforward on paper. You know how to select components, build enclosures, read drawings, program PLCs, and troubleshoot machines. Why not start taking projects directly and keep the margin yourself?
The technical knowledge helps, but it is only one part of the job. Running a small integration company also means quoting uncertain projects, managing customers, documenting every change, purchasing components, handling liability, and chasing payments. A good technician can still lose money if the commercial side is poorly controlled.
The safest way to start is not by renting a workshop and buying thousands of euros’ worth of tools. It is by testing the market with small, tightly defined jobs.
Decide What You Will Actually Sell
“Industrial automation services” is too broad. Customers need to understand exactly what problem you solve.
A small new business might begin with services such as:
- Small control panel design and assembly
- Replacement of obsolete control panels
- PLC and HMI modifications
- VFD installation and commissioning
- Machine fault diagnosis
- Control-circuit upgrades
- Remote automation support
- Electrical drawing updates
- Sensor, safety relay, and control-component retrofits
Try to choose work that matches your strongest practical experience. A maintenance technician may be better positioned to offer troubleshooting and retrofit work than complete production-line integration. A panel estimator may have an advantage in component selection, pricing, documentation, and cost control.
Avoid presenting yourself as capable of delivering every type of system. Large integrations can involve robotics, machine safety, vision systems, motion control, databases, cybersecurity, mechanical design, and production validation. One person rarely handles all of that well.
A narrower offer makes it easier to estimate jobs and reduces the chance of accepting work outside your competence.
Start With Small Projects
Your first project should not be a complete automated line worth €100,000. It should be something you can understand, price, build, test, and support without hiring a team.
Examples of sensible early projects include a pump control panel, fan or ventilation controller, conveyor modification, VFD retrofit, small motor-control cabinet, simple PLC replacement, or an HMI upgrade.
Small jobs teach you how long commercial work really takes. The wiring itself may take only two days, but the full project can also include site visits, quotations, drawings, component ordering, programming, testing, corrections, documentation, delivery, and customer training.
That “two-day panel” can easily become a two-week project when all the surrounding work is counted.
Early projects should have clearly defined boundaries. The quotation should explain what is included, what is excluded, and what information the customer must provide.
Keep Your Existing Job Initially
Leaving a stable job before finding customers is usually unnecessary. A safer approach is to begin with evening, weekend, or subcontracting work, provided your employment contract allows it and there is no conflict of interest.
This gives you time to discover whether customers are genuinely willing to pay you.
There is a big difference between someone saying, “We should work together sometime,” and someone approving a quotation and paying a deposit.
Your current employment may also provide useful experience in quoting, purchasing, documentation, commissioning, or customer communication. Do not take employer drawings, software, customer lists, templates, or intellectual property. Build your own systems from the beginning.
Once the side business produces regular work and you can see several months of demand ahead, moving into it full-time becomes less risky.
Understand Compliance Before Building Anything
Panel building is not simply a matter of putting components into an enclosure. Depending on the project and location, you may need to consider electrical standards, machinery requirements, electromagnetic compatibility, safety functions, documentation, testing, and product conformity.
You need to know who is legally considered the manufacturer of the finished assembly or machine. You also need to understand who is responsible for risk assessment, declarations, technical documentation, verification, and final commissioning.
Do not assume that using CE-marked components automatically makes the complete panel or machine compliant. The finished system still needs to be designed, assembled, tested, and documented correctly.
Before taking paid projects, speak with a qualified compliance specialist, accountant, insurer, and relevant local authority. The exact requirements depend on your country, business structure, project type, and the responsibilities written into the contract.
Create a Basic Quoting System
Underquoting is one of the fastest ways to damage a new panel-building business.
A proper quotation should include more than the cost of the PLC, breakers, contactors, enclosure, and wire. You also need to price:
- Engineering and drawing time
- Programming
- Panel assembly
- Testing
- Site work
- Travel
- Project management
- Documentation
- Consumables
- Delivery
- Warranty risk
- Unexpected rework
- Profit
Component cost should not simply be passed to the customer at your purchase price. Ordering components takes time, ties up cash, creates warranty obligations, and carries the risk of ordering the wrong item.
Create a reusable spreadsheet that separates materials, workshop labour, engineering, programming, commissioning, travel, and contingency. After each project, compare the estimated hours with the actual hours. This is how your quoting becomes more accurate.
Never give a fixed price from a vague telephone description. Ask for drawings, photographs, machine details, I/O counts, control requirements, preferred brands, communication protocols, site conditions, and expected documentation.
Control Scope Changes
Customers frequently change their minds during automation projects.
A customer may initially request a simple start-stop panel. Later, they may ask for an HMI, production counters, alarms, remote access, recipe control, data logging, an additional motor, and integration with another machine.
Without change control, these additions quietly consume your profit.
Your quotation should define the original scope. Any additional work should be recorded, priced, and approved before it is performed. Even small changes should be documented by email.
This is not about being difficult. It prevents arguments at the end of the project when the customer believes every extra request was included in the original price.
Build Professional Documentation
Good documentation helps a small company compete with larger integrators.
At minimum, your projects may need electrical schematics, component lists, terminal plans, cable schedules, I/O lists, software backups, parameter lists, test records, operating instructions, and revision histories.
Use consistent file names and revision numbers. Back up PLC, HMI, drive, and safety-controller programs in more than one location. Record firmware versions, passwords, network settings, and installed software versions.
Never leave the only working copy of a PLC program on one laptop.
Professional documentation also protects you when someone modifies the system after handover. Without a clear record of what you supplied, it becomes difficult to prove where your responsibility ended.
Find the First Customers
The easiest first customers are often not large factories. Large companies may require approved supplier status, high insurance limits, safety documentation, financial checks, and long payment terms.
Better early opportunities may come from local machine builders, electricians, maintenance companies, HVAC contractors, pump installers, agricultural equipment companies, or larger integrators that need subcontract support.
Subcontracting can be a useful starting point. The margin may be lower, but the main contractor may handle customer acquisition, project management, and part of the compliance burden.
A simple website and LinkedIn profile can help, but relationships usually matter more than branding at the beginning. Show examples of the problems you solve, the equipment you understand, and the area you serve.
Protect Your Cash Flow
Panel projects can consume cash quickly. You may need to purchase expensive components weeks before receiving final payment.
For custom work, consider staged payments. A typical structure might include an initial payment before ordering materials, another payment after factory testing, and the balance after commissioning.
Do not finance a customer’s project from your personal savings unless you fully understand the risk.
Also check supplier lead times before promising delivery dates. One unavailable PLC, HMI, enclosure, or circuit breaker can delay the whole project.
Grow Only When the Work Justifies It
A workshop, employee, company van, advanced test equipment, and large component inventory may eventually make sense. They should follow demand rather than come before it.
At the beginning, keep overhead low. Use subcontractors for specialised work, rent equipment when practical, and buy tools as projects require them.
The realistic goal of the first year is not to look like a large integration company. It is to complete a small number of profitable projects, build references, improve your estimating, and develop a repeatable process.
Technical ability gets the first project working. Good scope control, documentation, pricing, and customer communication determine whether the business survives long enough to complete the next one.
